Project Background

The client sought expert support to strategically select an ERP solution vendor that aligned with their operational needs, market dynamics, and long-term vision for digital transformation. The project aimed to evaluate the client's existing processes and practices, analyze current market trends, and identify a solution capable of driving significant digital advancements.

The customer turned to LeverX for industry expertise and a tailored approach to receive a comprehensive assessment and actionable recommendations. Solution Description

To address the client’s needs, we provided a comprehensive approach that combined expertise in digital business transformation methodology with best practices for ERP system implementation. The project focused on developing a detailed and well-structured set of technical requirements, ensuring the client could:

  • Accurately calculate the Total Cost of Ownership (TCO) for the ERP solution.
  • Confidently evaluate and select the most suitable ERP vendor.
  • Effectively manage the ERP implementation project based on clear and actionable guidelines.

The technical requirements were designed as a foundational document to support the successful selection and integration of the ERP solution.

Project Scope

The project, spanning half a year and involving a dedicated team of ten LeverX experts, was structured into four sequential stages to ensure a comprehensive and effective approach.

Stage #1: Preparation

In the initial stage, the team developed the Project Charter, which established the foundational standards and rules for all project processes, methodologies, and roles. This phase also included the creation of a detailed project schedule, which outlined the key tasks, milestones, and expected outcomes, ensuring clarity and alignment among all stakeholders.

Stage #2: Design

During the design stage, the focus was on gathering in-depth information about the client’s existing ERP system and identifying requirements for modernization. LeverX experts conducted a thorough analysis of the business processes, documenting their findings in a comprehensive report. This report served as a critical reference point for shaping the future ERP solution.

Stage #3: Realization

The realization stage involved the creation of functional requirements tailored to the client’s business needs. In parallel, the team developed detailed technical requirements to facilitate the selection and implementation of an ERP solution. This phase ensured that the foundation for the new system was robust and aligned with the client’s strategic objectives.

Stage #4: Launch

The final stage focused on finalizing and securing client approval for the project documentation, including a detailed project description. The team presented the results to the client, ensuring that all deliverables met their expectations and provided a clear roadmap for the subsequent implementation of the ERP solution.

The technical requirements developed by the LeverX team described several critical characteristics for the new ERP solution:

Integration

Data storage and documentation

The system must incorporate external file storage capabilities to efficiently manage documents and resources. It is designed to support an electronic archive and automated documentation workflow processes, providing a streamlined approach to document management.

Contract management

The ERP will be designated as the master system for in-house agreement registration. It will help the customer improve control and transparency in contract management processes, ensuring better oversight and streamlined operations.

Retail sales

The ERP must closely integrate with the retail sales system, enabling automation of business processes and reflecting warehouse logistics, accounting, and treasury operations. This integration will enhance flexibility, simplify workflows, and optimize processes for sales teams, supporting the client’s adaptation to new retail strategies.

DT-APV Methodology

The LeverX team used the DT-APV methodology in selecting an ERP solution for the client. DT-APV stands for Design, Transformation, Architecture, Process, and Value.

The DT-APV methodology is particularly suitable when a company needs to form a team for process transformation but lacks the resources to invest in a comprehensive IT strategy or has limited tools to realize the process transformation.

This methodology provided the client with a clear implementation plan and a model of business processes. Based on the technical plan created by LeverX, tenders and contests are scheduled to take place over the following year. LeverX continues to support this tender process by addressing questions from potential solution providers and offering additional post-project assistance until the client selects an ERP solution provider.

Results

The project was successfully completed within the scheduled timeframe, meeting all projected deadlines. LeverX delivered a comprehensive set of technical requirements, tailored to support the client in evaluating and selecting a prospective ERP system provider.

Additionally, LeverX ensured continuous post-project support for one year. The results of this collaboration equipped the client with the tools and knowledge necessary to drive their digital transformation journey confidently and efficiently.
